CORE DEFINITION

Frederic Laloux introduced the teal paradigm in Reinventing Organizations, placing it after the red, amber, orange, and green stages of organizational development. Its three pillars are self-management, wholeness, and evolutionary purpose, replacing hierarchy with distributed authority and formal roles with evolving commitments. The core claim is that when people coordinate through peer agreements and a shared sense of direction, the organization adapts faster and needs less control overhead than a command structure. The qualification is that the model requires high trust and capability, so imposing it on a workforce without those conditions produces confusion rather than autonomy.

SCAFFOLDING EFFECT

psychology

Reduce cognitive load

- Control audit: identify which approval layers exist only because trust is absent. - Purpose framing: state the direction as something the organization discovers rather than something it is ordered to do. - Advice process: let the person closest to a decision decide after consulting those affected.

anchor

Anchor fast decisions

Hierarchies concentrate information at the top and decisions with it, which slows response as the environment becomes more variable. Distributing authority to those closest to the work shortens the loop between observation and action, provided they can see the shared purpose. Trust substitutes for control: where people can be relied on to act on the purpose, the coordination overhead of approval chains disappears.
