Ringi System

CORE DEFINITION
The ringi system is a Japanese bottom-up decision process. A proposal, the ringi document, is drafted at a low level and then circulated upward, collecting the seal, hanko, of each manager it touches. Every affected party signals agreement before the top executive finally approves. The trade is explicit and deliberate: the front end is extremely slow, but once approved the execution is very fast, because the resistance that would normally appear during implementation has already been dissolved through the approval rounds.
SCAFFOLDING EFFECT
Reduce cognitive load
- Consensus prepay: Spend the time securing agreement before approval so implementation carries no hidden resistance. - Circulation design: Route the proposal past every party that could later block it, in order. - Speed accounting: Measure the full cycle from draft to delivery, not just the approval moment.
Anchor fast decisions
Implementation delay is mostly latent disagreement, not logistics. The ringi circulation converts that latent disagreement into visible, sequential assent: each signer either approves or raises an objection while the cost of changing the proposal is still low. By the time top approval arrives, no affected party can credibly claim surprise, so the slow front end removes the renegotiation, resistance, and rework that would have consumed the back end.
