Kotter's 8-Step Process
Version 1.0.0 · Updated 2026-07-30
CORE DEFINITION
A standardized process for driving large-scale change: 1. Create urgency; 2. Form a guiding coalition; 3. Establish a vision; 4. Communicate the vision; 5. Empower action; 6. Create short-term wins; 7. Consolidate gains; 8. Anchor the change.
SCAFFOLDING EFFECT
Reduce cognitive load
- Operating manual: Most changes die at the first step (people don't see the need to change) or the sixth step (no visible results for a long time, morale is exhausted). You must deliberately create 'quick wins' to win people over.
Anchor fast decisions
Large-scale change proceeds in an eight-step sequence: urgency, guiding coalition, vision, communication, empowerment, short-term wins, consolidation, anchoring. Missing the early steps (no urgency) or lacking quick wins in the middle-to-late stages can cause the change to fail.
